NEVER, NEVER, NEVER GIVE UP!

Winston Churchill failed sixth grade. He was subsequently defeated in every election for public office until he became Prime Minister at the age of 62. He later wrote, "Never give in, never give in, never, never, never, never -in nothing, great or small, large or petty – never give in except to convictions of honor and good sense. Never, Never, Never, Never give up."


Last weekend I ran the New York City Marathon just like I have done many times before. But this time was very different.  I had the chance to spend time with someone whom I think exemplifies one of the most important personal traits - persistence with a never-give-up attitude.
 
About six months ago I challenged my friend Chris Kaag, who is disabled former US Marine and in a wheelchair, to run the NYC marathon.  Chris is very adept in hand crank wheelchair racing; however the rules of the NYC marathon require that you use a "push rim wheelchair" to compete in the wheelchair division, which he had never done in his life. Chris accepted my challenge, so he needed to learn a whole new sport in six months if he was going to compete.  This was about the equivalent of someone learning to ride a bike and then doing the Tour de France six months later.


Thomas Edison's teachers said he was "too stupid to learn anything."
He was fired from his first two jobs for being "non-productive."
As an inventor, Edison made 1,000 unsuccessful attempts at inventing the light bulb.
When a reporter asked, "How did it feel to fail 1,000 times?" Edison replied,
"I didn't fail 1,000 times. The light bulb was an invention with 1,000 steps."


On one of the earliest training runs that I did with Chris, he could hardly control the chair.  My seven year-old daughter still remembers too vividly how he ran her off the road.  He persevered over the ensuing months and then did what in my eyes is the most important component to success - he showed up at the starting line.  Anybody that gets to the starting line is a winner.  I watched him at the start as he discovered he had brought two left gloves and then rigged them to work (every Marine learns to adapt).  The look of fear on his face made me feel that maybe I pushed him too hard, which is a very unusual thought for me.  But then, the starting gun went off, the racers started up the Verrazano Bridge, and Chris was off in his first wheelchair race.

Henry Ford could not read nor write, failed and went broke five times in business before he succeeded.

R. H. Macy failed seven times before his store in New York City caught on.

F. W. Woolworth was not allowed to wait on customers when he worked in a dry goods store because, his boss said, "he didn't have enough sense."



The next three plus hours were Hell for Chris.  He had difficulty accessing his water supply and became dehydrated.  He had trouble working his chair with the rigged gloves.  He was not accustomed to his brand new wheelchair.   Chris exemplifies in this race and in life the never, never, never-give-up attitude.   About 10 years ago he was diagnosed with a horrible disease that has put him in a wheelchair for the rest of his life.  Many would spend the rest of their lives depressed, but not Chris.  His motto "get up and move" is what keeps him on the go every day and encouraging others to do so.

Jobs in America = Occupancy at Signature Community

Politicians continue to bicker about controlling the deficit to improve the US economy, but what it really comes down to is getting people back to work.   I look at it the same way I look at vacant apartments in our portfolio.  When I see a vacant apartment I see money being thrown into the East River (which is the river I see from my window, but you can pick any river in any city).  Every team member at Signature knows that every single day of the leasing season is focused on making sure that our vacancy rate is zero.  With the help of our incredible Signature team members we are almost at zero vacancies, so the East River will have no contributions from us this year.  

Unfortunately I can't say the same for the US economy.  There are more than 8 million job vacancies throughout the country with another 8 million or so people underemployed, many of whom are in our apartments and not paying their rent.  Rather than focusing on cutting taxes, raising taxes and suing banks like our government is doing now, let's focus on getting those 16 million Americans into decent paying jobs so they can start paying taxes.  If we can get $10,000 in income taxes from each of these 16 million people, the US would have $160 billion added to its budget.  I am watching the US dump $160 billion into the East River every year, which then flows out to the Atlantic Ocean and overseas to other countries.  Washington should focus on providing incentives to companies so they can open up jobs again, such as access to capital, better tax structure, job training for future employees and less regulation.
 
At Signature we are looking at creative ways of filling vacancies.  A resident come in the other day that had poor credit and job income.  We were going to turn them down, but then decided to try something new.  We let them put up a larger deposit and pay it down by working for Signature for the first two weeks of the lease.   This filled a vacancy for us and gave someone a chance to make Signature Community their new home.

Above is an article by Richard Florida who is one of my favorite demographic writers.  His insight into what is happening to the job base of the United States is, in my mind, spot-on and a serious problem.  

 

We at Signature Community see every day the great divide that is being created between rich and poor in our country.  In some parts students entering some of the best schools in the country are renting our apartments.  Their parents drop them of in Mercedes and pay their rents on our auto-pay system.  At the other extreme, we have residents in the heartland areas of the US who are struggling to make a living.  There is nothing in the middle.  Just as Florida spoke of, we have residents that were originally working in factories or construction at decent-paying stable jobs.  But since those jobs are diminishing in the US, they are now working in the service industry and making wages that are less than sufficient to support a family.

At Signature Community we realize the importance of finding residents that can afford to pay the rent and still have money to buy food, clothing and support their family.  We also understand the reality of the US economy at this time. So we have embarked on a program that we call Signature Works, which we feel will change the way that residents value living in Signature Community. We are creating the first ever apartment community-based skills training program.  Not only will a Signature Community resident get a great place to live, but those who need it will get the encouragement, support and resources they need to retool and reset their careers, make a living wage and enrich their self-esteem.

Most kids played sports when they where in high school.  I stayed home and programmed computers.  Most kids followed the life of Joe Montana and Roger Staubach.  I followed the life of Apple Co-Founder Steve Jobs and Microsoft's Bill Gates.  I started my first computer company while in high school creating database programs for Apple Computer users.  In the early 80's the Apple computer was the most amazing product out there, and Apple continued to build products that revolutionized the industry.  Apple was millions of times smaller than IBM and Unisys, but Jobs knew then that he could compete because he was not going to be a follower.  Apple was going to be an innovation leader.

"People think focus means saying yes to the thing you've got to focus on.  But that's not what it means at all.  It means saying no to the hundred other good ideas that there are.  You have to pick carefully.  I'm actually as proud of the things we haven't done as the things I have done.  Innovation is saying no to 1,000 things."  Steve Jobs, Apple Worldwide Developers Conference, May 13-16, 1997

For the next 30 years, except for a short period of time when "professional management" was in charge, Apple was a leader in creating innovative technology products.   They thought differently, took risks and made change happen.   The world really is better because of Steve Jobs' focus on being different.

At Signature Community we always strive to be a leader in innovation in a very old-world industry.  More than 15 years ago we started advertising our apartments on the Internet with full video tours.  Some landlords still haven't even made that transition.  Since then we have tried to stay a step ahead of our customers, providing unusual and exceptional services not offered by any other landlord.  Once again we are embarking on major changes in our company that we feel will revolutionize the industry.  We will be sharing those ideas with everyone shortly. 

My dream is that we at Signature Community will be able to do for apartment residents what Steve Jobs did for technology users. He was a true icon of innovation and changed the world.  If there is anything we should learn from him, it is that anyone that finds what they love, keeps focused, and works to make the world different can make it happen.

Above is a video we require every new NY team member of Signature Community to watch.  It is Steve Jobs' commencement address at Stanford University (even though he never graduated from college) that he delivered just after he was diagnosed with liver cancer.  The message is do what you love everyday.  He helped change the world every day until his his death.

Always Be Changing

Five years ago, anyone could buy a building, hold it for a few months, refinance out all their invested equity or sell the deal for a profit based on the appreciation. Apartment buildings, shopping centers, office buildings and homes were being traded like baseball cards. We were in the middle of a huge bubble and like most bubbles very few even realized it was happening until it was too late.  At the time real estate business models had nothing to do with successful operations and hinged on speed of the transaction and leverage.

That all changed in September 2008 with the financial meltdown. It was then that we realized at Signature Community that our business model needed to change drastically. Knowing that we need to change and knowing how to change are two dramatically different things, compounded by the need to meet the interests of many different parties.  

Innovation distinguishes between a leader and a follower.  Steve Jobs 

In Fall 2008, Signature Community embarked on a radical new business process which we now call Si3 (Signature Ideas, Innovation and Implementation).  It started several months earlier, when I hired Jonathan Colton, who is a business strategist, to advise our Acquisitions and Management Teams.  After a few months, Jonathan and Dave McLain convinced me that Signature needed to be a company where change and innovation are a necessary and regular business activity.  Jonathan designed Si3 based on ideas for change and innovation that I had hoped we would accomplish at Signature.  Jonathan worked closely with our management team as we began our journey into unknown territory.
 
Jonathan's concept was that we needed to include the entire organization in the Si3 process, break out into teams led by front line managers and set a target role-out date for 90 days later.  I thought it was a radical idea to include the entire organization in the change process.  Everyone was asked to work on ideas that would make Signature a better place to live & work, a healthier company. We faced big challenges and needed all of our collective talent on the same team toward progress to make Si3 work. We had to make sure we found a way to make everyone part of the successes and failures. The process is a very simple, yet very powerful tool for change. 
 

The first step was to generate ideas on how to make radical changes in the organization. As the CEO, I asked everyone I could for their feedback on how to change for the better.  I asked our team members, investors, lenders, customers, outside consultants, friends, former employees, new team members and even military generals.  I read magazine articles and toured other companies. You name it, we included it in our research process.

We then filtered through the ideas and divided them into buckets (themes) such as customer service, Team Member experience, cost cutting, green initiatives and more.  We asked each and every team member at Signature to participate on a team focusing on one of these themes.  Leaders were elected for each of the teams with the only restriction being that the leader could not be senior management.  And then we set the groups free to make it happen.  We borrowed an idea from Google where we give everyone on each idea team up to 20% of their week to work on these ideas. 

What resulted in a few short months was nothing short of amazing. Innovative projects were implemented that saved us money, increased our resident satisfaction, helped our employees (now called Team Members) and led to greener communities at Signature.  But the truly amazing part was the intrinsic value of this initiative.

We are an organization that serves thousands of residents in more than a dozen markets nationally. Our team is physically separated by thousands of miles. After our team members started collaborating on ideas that they were collectively interested in, they developed bonds that are even stronger today.  We saw an immediate increase in team member engagement.  Today, many companies are discovering that money does not motivate everyone like they once believed.  Second, money is not readily available to reward everyone like it was in better times.

We need to challenge people in ways that they enjoy and with which they feel connected.  This is exactly what happens at Signature during the months where the Si3 participants work on ideas that each team picks on their own. These teams have the freedom to work on ideas that they are passionate about.  
 
SI3 helped us find new leaders in the organization.  We had maintenance team members, managers and even residents step up to lead initiatives and teams, which allowed us to see people in a different light and move them into greater leadership roles in the organization.

While our initial goal was to save money and increase customer service, what we really gained at Signature, was a much more engaged Community of thinkers and doers. We learned to embrace and create change.

Last week was a very military oriented week for me.  I had the opportunity to attend my friend Sean's retirement ceremony from the Navy at one of the most secretive places in the United States.  Another night I had dinner with General McCrystal, the man who ran our wars in the Middle East for the past 10 years.  Both experiences gave me the chance to think about leadership and how important my role as a leader is to the success of our company and everyone involved.

Sean progressed from an an enlisted man to the Chief Master Sergeant, the highest ranking possible for a solider who was not trained in the Naval Academy, and spent a total of 21 years in the Navy.  Sean fought wars for us, kept our Presidents safe and did countless other things that we may never be allowed to hear about or want to hear about.  

So this ceremony, his retirement, should be about him - right?  Wrong. This ceremony was about the enlisted men and women, the young sergeants, and the lower ranks.  This ceremony was about his wife and son who made great sacrifices for their country.  Sean pointed out that his success was not about himself but was about the many people who supported him and made him look good.  He talked about his hardest days as an officer like when he needed to punish a good soldier for making an honest mistake and his best days when he would see his reports excelling.  As part of the ceremony he gave his direct reports some of his medals as a symbol of the success they helped him attain.  The other special part of the ceremony was the tribute to Sean's wife and child.  The military knows that when a solider is out on the battlefield it is not just him making the sacrifice.  His family is also very much involved.  I cannot imagine the fear and concern the family must have endured all those years of Sean's service.  The Navy made it a point to commemorate those sacrifices.

My dinner with General McCrystal was just as impactful.  The General oversaw more than one million troops in one of the most important war efforts of our time.  There is much controversy as to whether we should be in Iraq, but this does not negate the fact that the General is responsible for every one of those young soldiers' lives and all the civilians living in a war-torn environment.  The General stressed the soft sides of leadership rather than a strict organizational management chain.  Understand your enemy, understand what is going through the minds of your soldiers, know how people will see your success or failure in a mission.  This was the anti-art of war speech.  This was a roll out the Kleenex sit down and have tea and get friendly before engaging in battle mentality.  He had the amazing ability to separate himself from his position as the leader of the world's largest and most powerful army to one of an empathetic friend to discuss your hopes and dreams with.  He spent more time understanding what the leaders and people of the chaotic middle east countries hoped for as opposed to the strategy involved in destroying the enemy.

So how do we at Signature Community bring these lessons to our community?  Our success is ultimately tied not to what I do and say but to what our team members project at our communities.  Everyday their actions are the difference between our success and failure in these turbulent economic times.  Furthermore, I as a leader and all of our managers must understand what makes our people tick.  What are their hopes and fears?  What gets them up in the morning and happy falling asleep at night?  What motivates them?  I know that the General and my friend Sean were motivated knowing that their efforts were protecting the United States of American and all its ideals.  I personally cannot and do not wish to take on such a burden but do feel that what we do at Signature Community is to create a safe and caring community where residents can feel at home.  Hopefully they are better because they have lived with us.  That is my goal in our efforts to make Signature Community the greatest place to live.   

I know that Signature Community team members don't usually have the opportunity to protect their country but I hope they do realize that what they do out there everyday is protecting the lives, dream, and hopes of the Signature Community residents.

Teaching Residents how to fish!

Above is an article by Richard Florida who is one of my favorite demographic writers.  His insight into what is happening to the job base of the United States is, in my mind, spot-on and a serious problem.  

 

We at Signature Community see every day the great divide that is being created between rich and poor in our country.  In some parts, students entering some of the best schools in the country are renting our apartments.  Their parents drop them off in Mercedes and pay their rents on our auto-pay system.  At the other extreme, we have residents in the heartland areas of the US who are struggling to make a living.  There is nothing in the middle.  Just as Florida spoke of, we have residents that were originally working in factories or construction at decent-paying stable jobs.  But since those jobs are diminishing in the US, they are now working in the service industry and making wages that are less than sufficient to support a family.

At Signature Community we realize the importance of finding residents that can afford to pay the rent and still have money to buy food, clothing and support their family.  We also understand the reality of the US economy at this time. So we have embarked on a program that we call Signature Success, which we feel will change the way that residents value living in Signature Community. We are creating the first ever apartment community-based skills training program.  Not only will a Signature Community resident get a great place to live, but those who need it will get the encouragement, support and resources they need to retool and reset their careers, make a living wage and enrich their self-esteem.

We had our first event in El Paso last week.  Fifteen residents came to hear about a career training and support program called Project ARRIBA.  Many said they are looking for better careers or to reenter the workforce and welcomed the opportunity to learn about the free resources in their community.  We expect Signature Successto be one of the most valuable Signature Community Rewards ever offered.  We will keep you informed of our progress.  Please let me know if you have any ideas for Signature Success.

What motivates you?

Dan Pink is one of my favorite thought-provoking writers. His book "Driven" was instrumental to my understanding of people and motivation.  Take a look at this summary video.

Money is not a real motivator. Much more important are autonomy,
 mastery
 and purpose.

I am motivated by the purpose we have created here at Signature Community.   I see the opportunity to change an industry from one that treats tenants as second-class citizens to one that offers residents the opportunity to create and be part of a special community.

I personally see the purpose of creating the greatest lifestyle living brand at Signature Community as a lifelong endeavor and great goal.

 What I learned from a really old country

This past week I was on vacation with my family in the Italian mountains over Lake Como. We stayed in a house that was more than 500 years old. It was fascinating to stay in a village that was built well before the United States was even thought about and at a time when most people thought the world was flat. Interestingly most Americans I speak with consider our 100 year-old, buildings to be old.

Although Italy and the rest of Europe have their share of economic problems not unlike those being dealt with in the US, it was surprising to me to see how prosperous many of the small villages well outside the city centers are.

As much as the country is seeped in tradition and over a thousand years of history, the Italians have an incredible ability to maintain their heritage while adapting and advancing with time and technology. All of the walls in our village were the original walls, but the interiors were all modernized. The people in our village continue to gather in the central square (piazza) as they did hundreds of years ago, but now with live bands with electric instruments. They maintain their small streets that were built for horse and carriages, but now drive small cars that can fit through them and get great gas mileage.

We even experienced an upgrade to the mountains of Northern Italy. These mountains saw many wars, so they have been climbed and explored out of necessity for self-defense. We had the opportunity to climb these 10,000-foot elevation mountain that without experience would have been impossible to scale. To make them accessible to vacation climbers, the local climbing clubs modified cables originally installed during the war all the way up these mountains (via ferrata). This system now allows novice climbers like myself to reach difficult peaks and has substantially increased tourism and incomes in this region.  Talk about thinking outside the box!

I had the opportunity to spend some really quality time with my family, and I hope that everyone at Signature Community is able to do the same at some point during the year. Watching my young daughters
and wife Yael climb a 10,000-foot mountain was one of the highlights of my year. The sense of accomplishment that could be sensed on their faces at the summit provides inspiration to help me push myself and the entire Signature Community to reach for our own higher summits. At Signature Community I strive everyday to make sure our team members and residents have the same opportunities that I experienced with my family on this vacation. Maybe the opportunities are not mountains to climb but everyone has their own personal summits to strive for.

I cannot close without mentioning one of my other accomplishments of this vacation. I spent most of the time in areas with little to no phone service, which was only compounded after I broke my phone while climbing one day., I was pretty much out of touch for the entire two weeks, but I wasn't worried. I knew that everything would move along fine, as it did.
